I once watched a leadership team celebrate an employee survey score that had moved up two points.

There were charts. there were smiles, and someone used the phrase “positive momentum,” which is corporate language for “please stop asking follow-up questions.”

Then we read the comments. 😳

Buried beneath the respectable score were phrases like:

  • “I’m managing.”

  • “It depends on the week.”

  • “Leadership means well.”

  • “We’re all doing what we can.”

  • “I don’t think anything will change.”

Cultural decay rarely arrives wearing a name badge. It shows up first as resignation, emotional distance, guarded language, shrinking optimism, and employees carefully lowering their expectations.

A traditional survey dashboard may tell you what employees selected.

The comments can help you understand what employees are experiencing.

But manually reading hundreds or thousands of responses is slow, inconsistent, and vulnerable to confirmation bias. Leaders often notice the comments that support what they already believe while overlooking faint signals that do not fit the current narrative.

AI can help perform the heavy lifting: organizing comments, detecting recurring themes, identifying shifts in language, and surfacing patterns a human reviewer might miss.

And most importantly: the human still owns the last mile.

AI should not diagnose employees, label individuals, or declare that a culture is “toxic.” Its role is to surface signals, not issue verdicts. Your role is to examine those signals with context, empathy, ethics, and judgment.

The goal is earlier listening, not automated surveillance.
