I hear a familiar sentence from leaders when a team starts missing deadlines:

"We need another person."

And sometimes they are right. A growing business eventually needs more people, and a good capacity analysis should be willing to reach that conclusion. The problem is that headcount often becomes the first diagnosis instead of one possible solution.

I have seen teams describe themselves as understaffed when the real trouble was actually their workflow. In one situation, there was a person copying information between systems and managers were reviewing work that had already been reviewed, while experienced employees were spending hours formatting reports instead of analyzing what the reports meant.

Adding another employee to that system gives the company more capacity, but it does not solve delays and miscommunication. Bringing someone else into the poorly-aligned workflow can actually make it worse!

Today, we can use AI to inspect the work being done before we decide what work needs to be done.

Do this by giving AI a plain-language description of a workflow and ask it to identify where time is being consumed, where work waits, where the same information gets handled repeatedly, and where human judgment is actually required. You can also ask it to separate problems caused by workload from problems caused by process design. Let me explain.

Imagine a five-person recruiting team struggling to keep up with hiring demand. The easy answer is another recruiter, right? But a closer look might show that recruiters spend several hours each week rewriting similar job postings, scheduling interviews, sending status updates, creating interview packets, and chasing feedback.

Some of that work may be simplified, standardized, automated, or supported by AI. After those changes, the team can measure its workload again and make a better staffing decision.

The same thinking works in Finance, Operations, HR, Sales, Marketing, and almost any function where people say, "We don't have enough time."

Use AI as the analyst, then keep yourself in the Director's chair. AI can organize the evidence and surface patterns, while you decide whether the answer is better technology, fewer approvals, clearer ownership, process changes, additional training, or if proven, another employee.
